Description

Design meeting rhythms, metric reporting, quarterly planning, and decision-making velocity for scaling companies. Use when decisions are slow, planning is broken, the company is growing but alignment is worse, or leadership meetings consume all time without producing decisions.

What this skill does

  1. 1Designs a five-level meeting architecture — daily standups, weekly functional reviews, weekly all-hands, bi-weekly leadership alignment, and quarterly planning — scaled to company size.
  2. 2Structures a weekly metric dashboard of 8-12 consistent metrics with traffic light indicators, context sentences, and mandatory owners for every red item.
  3. 3Runs a three-week quarterly planning cycle: retrospective and data gathering, priority setting with a not-doing list, and OKR cascade with resource allocation.
  4. 4Establishes a decision authority matrix separating Type 1 irreversible decisions from Type 2 reversible ones to accelerate velocity.
  5. 5Formats the CEO weekly update — week focus, north star progress, wins, blockers, and ask — sent on the same day every week.

When to use

  • Your company just crossed 30 or 100 people and meetings are no longer producing decisions.
  • Leadership is spending all day in status update meetings instead of making strategic calls.
  • You missed a quarterly target late because your monthly reporting cycle caught it too slowly.
  • You want to design an operating system for a new function or the whole company that scales with headcount.
